What Does Warehouse Efficiency Actually Include?

When people hear “warehouse efficiency,” they often picture robotics, employees moving at full speed, or a fancy new piece of equipment. Those upgrades can make a difference, but they usually do not address the underlying problems.

 

At ASCI, we have run warehouse and asset management operations in Alaska and other remote environments such as North Dakota for more than 27 years, for both commercial and federal customers. What we have learned, often the hard way, is that an efficient warehouse is a system. Receiving, layout, inventory accuracy, material data, staging, safety, and surplus management all depend on each other. Fixing one problem while ignoring the others will not make the warehouse more efficient. It will only shift the problem to another part of the operation.

 

This matters more in Alaska than in most places. Replacement materials are often not available locally, and transportation delays turn a small inventory error into a real operational problem fast. A missing part or a mislabeled shelf does not just cost a few minutes of searching. It can mean an emergency purchase, expedited freight, and a project sitting idle while the part is in transit.


Warehouse Efficiency Starts at Receiving

Receiving is one of the first areas we review during a warehouse assessment because mistakes made there can affect the material throughout its time in the facility.

 

A strong receiving process confirms that the correct items and quantities arrived, checks for visible damage, records discrepancies right away, and captures the information needed to identify and track each item. This may include the manufacturer, model, part number, condition, and project assignment.

 

Materials should also be clearly labeled before they are moved into storage. A box with only a handwritten description and no part number may seem manageable at first, but it can create confusion later, especially after the original packaging is gone or several similar parts are stored on the same shelf.

 

When receiving is not done correctly, the problems show up later through duplicate purchases, misplaced materials, payment disputes, and inventory records that do not match what is actually in the warehouse.


Layout Should Follow the Work, Not Just the Floor Plan

Warehouse layout is not about fitting as much material as possible into the building. It should support the way materials actually move through the facility, from receiving and inspection to storage, issuing, and replenishment.

 

Frequently used items should be stored where employees can reach them without unnecessary travel. Heavy equipment may need floor storage, while small consumables are usually better suited for bins or shelving. Hazardous, high-value, or temperature-sensitive materials require designated areas and additional controls.

 

The warehouse should also have clearly separated space for receiving, inspection, returns, damaged materials, project staging, outbound shipments, and surplus. When these activities overlap without clear boundaries, materials can be mixed together, moved without documentation, or misplaced.

 

A layout built around actual material flow reduces handling time, improves organization, and helps prevent congestion, blocked aisles, and other safety concerns.


Inventory Accuracy Is a Daily Discipline, Not an Annual Event

Many companies check inventory accuracy once a year during a physical count. By then, small mistakes may have been adding up for months.

 

Accurate inventory depends on disciplined daily transactions. Receipts, transfers, issues, returns, adjustments, and disposals should be recorded as they happen, using the correct item number and storage location instead of memory or informal notes.

 

Cycle counting helps catch errors throughout the year without shutting down the warehouse. High-value, critical, or frequently used materials may need to be counted more often than lower-risk inventory.

 

At ASCI, we have maintained more than 99% inventory accuracy by item and by value across multiple contracts for more than 25 years. That level of accuracy does not come from counting more often. It comes from treating every discrepancy as a question, not just a correction.

 

When the count is off, the goal should not be to adjust the system and move on. The warehouse team should determine why the difference occurred. What we usually see are incorrect receiving quantities, undocumented issues, duplicate item numbers, unit-of-measure mismatches, and returns that were never processed.


Material Data Is the Foundation Underneath Everything Else

A warehouse cannot maintain accurate inventory if employees cannot clearly identify one item from another. Material descriptions should include enough detail to separate similar parts. Depending on the item, that may include the manufacturer, part number, size, model, material type, unit of measure, technical specifications, or the equipment the part belongs to.

 

A well-maintained material catalog helps reduce duplicate item records, keeps descriptions consistent, and gives buyers and warehouse employees reliable information to work from. It can also help identify interchangeable, obsolete, recalled, or superseded parts before they create a problem.

Staging and Kitting Protect Project Schedules

Warehouses that support construction, maintenance, or field operations need a clear process for how project materials are received, stored, tracked, and prepared for use. Staging helps organize and control those materials before they are needed, with items grouped by project, work package, milestone, or required date.

 

Kitting takes this one step further by grouping everything needed for a specific task. For example, the parts needed for a valve installation can be stored together instead of being spread throughout the warehouse. This gives the project team one complete package and reduces the chance that a small missing item will delay the work.

 

Staging areas should have clear boundaries and documented controls. Materials should not leave the area without being recorded, even when another project has an urgent need. Taking material from one project to solve a problem for another does not eliminate the issue. It simply moves the disruption somewhere else.


Safety and Efficiency Are the Same Problem

Poor housekeeping, blocked aisles, unclear procedures, and inadequate equipment training can slow down the work and increase the risk of an incident. In a warehouse, safety and efficiency are closely connected.

 

Employees need general safety training, along with task-specific training for the equipment they operate. Responsibilities should be clearly assigned, and procedures should be documented so the work is done consistently. Routine inspections can help identify damaged racks, unstable loads, leaking containers, blocked emergency equipment, and unsafe pedestrian routes before they create an incident or disrupt operations.

 

Task Hazard Analyses (THAs), Job Hazard Analyses (JHAs), and checklists are also important tools for identifying risks before work begins. They help employees review the task, equipment, work area, and possible hazards, while confirming that the right controls are in place. Checklists can also support consistency by making sure important steps are not skipped during receiving, equipment inspections, material handling, or other warehouse activities.

 

A warehouse that is constantly working around hazards will never operate as efficiently as one where safety is built into the process from the start.


Slow-Moving and Surplus Inventory Costs Money Even When It Just Sits There

Excess and dead inventory take up valuable warehouse space and require employees to count, move, maintain, and protect materials that may no longer be needed. They can also make it harder to find the inventory that is still supporting current operations or projects.

 

Warehouse efficiency work should include a regular review of items that have not moved within a set period. The company can then determine whether those materials are still required and whether they should be redeployed, returned, sold, recycled, donated, or scrapped.

 

The best option depends on the material’s condition, market value, and possible future use. This is why accurate records, including the original vendor, purchase price, condition, and equipment association, are important long before a disposition decision needs to be made.

 

For one of our oil and gas clients, we worked closely with the Engineering team to review the criticality of materials stored in the warehouses and yards. Many of those items had been taking up valuable space for years. By determining what was still needed and what could be removed, we helped reduce the inventory by almost 50%.

 

Some equipment was sold through auction providers such as Ritchie Brothers, while other items were donated to local organizations. We also identified materials that could be redeployed to projects where an approved substitute could be used and worked with local vendors to scrap certain items in exchange for payment.


Measure What Matters, Not Just What Is Easy to Report

Warehouse improvement needs clear performance measures behind it. The right measures will depend on the operation, but the following are commonly used to track accuracy, speed, safety, and inventory control:

These measures should help management identify recurring problems, assign responsibility, and confirm whether a process change is working. The goal is not to create more reports. It is to use the information to make better decisions and improve the operation.


You Do Not Need a Major Investment to Start

Some warehouse improvements may require new equipment, technology, or changes to the facility, but many do not. In many cases, meaningful improvement comes from standardizing receiving, improving labels and material descriptions, assigning clear storage locations, starting cycle counts, and separating staged or surplus materials from active inventory.

 

The first step is understanding where the real issues are. That is how we approach a warehouse assessment by looking at layout, inventory records, material flow, safety practices, staffing, and procedures together. In a working warehouse, these issues are connected, and fixing one area without looking at the others usually does not solve the problem.

 

Warehouse efficiency is not about making people move faster. It is about creating a system that helps them do the work correctly the first time. When receiving, layout, inventory accuracy, material data, staging, and safety are working together, the warehouse becomes more than a place to store materials. It becomes a reliable part of the operation.
